The 6-Department Franchise Operating Model

The operating system behind a home-services empire — and why the model, not the market, is the moat.

Every home-services company starts the same way: one operator, one truck, and more demand than hours in the day. The ones that stay small stay busy. The ones that become franchises do something different — they stop selling their time and start building a system that sells, delivers, and services without them in the room.

That system has a shape. After building and franchising the Anytime Projects model city by city, we distilled it into six departments. Each one owns a single outcome, measures a single truth, and hands off cleanly to the next. Miss one, and the whole machine limps. Run all six in concert, and you have something a competitor with a bigger ad budget still cannot copy: an operating model.

This is that model — the same framework we hand every new franchise operator on day one.

01

Front of the House

Sales

Convert qualified homeowners into customers.

Sales is where trust is manufactured. A homeowner is not buying a roof, a panel, or a deck — they are buying the belief that you will show up, do it right, and still be reachable next year. The job of the Sales department is to earn that belief in a single sitting, at the kitchen table, and to make saying yes feel like the safe choice, not the risky one.

Core Responsibilities

Door-to-door consultations. The highest-intent conversations still happen face to face. A rep who can read a home, a roof, and a room outperforms any funnel.

Energy & property audits. Diagnose before you prescribe. An honest audit reframes the pitch from “buy this” to “here is what your home actually needs.”

Proposal presentation. Price is a story about value. A clean, confident proposal removes friction and pre-answers the objection.

Contract execution. The close is a handoff, not a hard sell — a signed agreement that sets clear expectations protects everyone downstream.

The Metrics That Matter

Close rate

The truest signal of rep skill and lead quality. It tells you whether to coach the team or fix the funnel.

Cost per acquisition

What it actually costs to win one customer. Every other number is vanity until this one is healthy.

Appointments set

The leading indicator. Pipeline today is revenue in three weeks — protect the top of the funnel relentlessly.

A great sales department does not create demand out of thin air — it converts it with integrity. If your close rate is high but your reviews are low, you are selling too hard. Sell the truth, and Service will thank you.

02

Demand Engine

Marketing

Generate consistent demand and qualified opportunities.

If Sales is the close, Marketing is the reason there is anything to close. Its job is not to be clever — it is to be consistent. A predictable stream of qualified opportunities is worth more than one viral moment, because a franchise is built on forecast, not on luck. Marketing turns a brand into a demand engine that hums whether or not the founder is watching.

Core Responsibilities

Field marketing. Canvassing and referrals are the highest-trust channels in home services — neighbors sell to neighbors better than any ad.

Digital marketing. A fast website, local SEO, and disciplined paid ads make you the obvious answer the moment intent appears.

Brand management. Consistency across truck, uniform, site, and voice compounds. A recognizable brand shortens every future sale.

The Metrics That Matter

Leads generated

The raw fuel of the whole model. Track volume, but never at the expense of fit.

Cost per lead

Efficiency of the engine. Falling CPL with steady quality is a franchise printing money.

Website conversions

Where attention becomes intent. Small conversion gains ripple through every downstream department.

The best marketing in home services rarely looks like marketing. It looks like a spotless job site, a truck people recognize, and a homeowner who tells three neighbors. Fund the channels that create advocates, not just impressions.

03

People Machine

Recruiting

Build and maintain a high-performance team.

You cannot scale a business you cannot staff. Recruiting is the quietest department and the one that decides your ceiling. Every franchise that plateaus does so because it ran out of people who could carry the standard — not because it ran out of market. Treat hiring as a permanent function, not an emergency, and you build a bench instead of a bottleneck.

Core Responsibilities

Hiring & onboarding. A repeatable intake turns first-day nerves into first-week production. Onboarding is where culture is transmitted or lost.

Training systems. Codify what your best reps do so it survives them. A system trains faster and more evenly than any single mentor.

Performance tracking. Clear scoreboards make coaching objective. People rise to standards they can see.

The Metrics That Matter

Rep retention

Turnover is a tax on everything — recruiting cost, ramp time, and morale. Retention is a compounding asset.

Production per rep

The real measure of your training system. Rising output per head means the model is teaching, not just hiring.

Hire for standard, train for skill. Skills can be taught in weeks; the willingness to hold a standard cannot. Protect the culture at the door and the rest of the model gets easier.

04

Financial Spine

Payroll & Accounting

Protect cash flow and financial integrity.

Revenue is opinion; cash is fact. The Payroll & Accounting department is the spine that keeps a growing franchise upright when volume gets loud. It makes sure reps get paid on time, vendors stay happy, and the founder always knows the truth of the numbers. Growth without financial discipline is just a faster way to run out of money.

Core Responsibilities

Payroll & commissions. Paying people accurately and on time is non-negotiable — it is the foundation of trust with your team.

Vendor payments. Reliable payment terms turn suppliers into partners who prioritize your jobs when supply is tight.

Financial reporting. Timely, honest reporting is the founder’s instrument panel. You cannot steer what you cannot see.

The Metrics That Matter

Margin per deal

Profit, not revenue, is the point. Protect margin and you can outspend competitors where it counts.

Days to payout

How fast cash cycles back to the business. Shorter cycles mean you can grow on your own capital.

The fastest way to lose a great team is to be sloppy with their pay. The fastest way to lose the business is to be sloppy with the books. This department is unglamorous and utterly load-bearing.

05

Delivery Core

Project Management & Operations

Deliver a smooth installation experience.

This is where the promise made at the kitchen table becomes real. Operations is the department that turns a signature into a finished job — permits pulled, crews scheduled, utilities coordinated, and a homeowner who never had to chase you for an update. A flawless install is the best marketing and the best sales tool you will ever have, delivered after the sale.

Core Responsibilities

Permits & inspections. Handled proactively, compliance is invisible to the customer. Handled late, it becomes the whole story of the project.

Installation scheduling. Tight, realistic scheduling respects both the crew and the customer, and keeps the whole pipeline flowing.

Utility coordination. The hidden dependencies — power, gas, inspection windows — that quietly make or break a completion date.

The Metrics That Matter

Install cycle time

How fast you turn a signed deal into a finished job. Faster cycles free cash and delight customers.

Cancellation rate

The scoreboard for trust after the sale. Rising cancellations mean operations is breaking a promise sales made.

Operations is where over-promising comes home to roost. Align what Sales says with what Operations can deliver, and cancellations fall, reviews rise, and referrals take care of your marketing budget.

06

The Long Game

Service

Maintain long-term customer satisfaction.

The sale ends the transaction; Service begins the relationship. This department is where one-time customers become lifetime advocates — the people who leave the five-star review, refer their street, and call you first for the next project. In a business built on trust, Service is not the end of the funnel. It is the top of the next one.

Core Responsibilities

Customer support. Being reachable and responsive after the check clears is rarer than it should be — and it is exactly what earns loyalty.

Warranty coordination. Standing behind the work without friction turns a potential complaint into a story customers tell for you.

Referral generation. A happy customer is a warm lead machine. Systematize the ask and Service quietly feeds Marketing.

The Metrics That Matter

Customer satisfaction

The leading indicator of everything downstream — reviews, referrals, and repeat work all trace back here.

Review volume

Social proof compounds. A steady stream of genuine reviews lowers the cost of every future sale.

Great service is the cheapest growth you will ever buy. It costs a fraction of a new lead and it comes pre-trusted. Treat the Service department as a revenue engine, not a cost center.

The system is the moat

Any competitor can buy a truck, print a shirt, and run an ad. What they cannot copy overnight is six departments running in concert — each one owning an outcome, measuring a truth, and handing off clean. That coordination is the product. It is why a franchise built on this model can enter a new city and win against operators who have been there for years.

The market will always be there. Roofs age, decks weather, homes need work. Demand is not your problem to solve. Structure is. Build the operating model, and the market takes care of itself.

That is the model we hand every Anytime Projects operator on day one — and it is the reason a crew and a truck can become something that outlasts them.
